Diseñar una propuesta de mejora en el área de abastecimiento de la empresa Vermeer Chile SPA

Abstract

Mediante esta tesis se presenta una propuesta de mejora integral para el proceso de abastecimiento de la empresa Vermeer Chile SpA, enfocada en mejorar la brecha existente con los indicadores de gestión del cliente Sociedad Química y Minera (SQM Industrial) por la falta de eficiencia en las entregas. Para la identificación de la causa raíz del problema, se generó un análisis de criticidad que permitió observar y enfocar los esfuerzos en establecer soluciones concretas para mitigar las consecuencias negativas en términos económicos y de prestigio para Vermeer Chile. La propuesta se centra en tres pilares fundamentales: 1. Evaluación y selección de nuevos proveedores que garanticen la calidad y la puntualidad de las entregas. 2. Reestructuración de la gestión de inventarios mediante la implementación de un modelo EOQ probabilístico que considere la variabilidad de la demanda y los tiempos de entrega. 3. Ampliación de la infraestructura de bodegaje para optimizar el almacenamiento y la manipulación de materiales. La metodología de mejora aplicada en esta investigación es el ciclo de Deming en sus cuatro dimensiones: Planear, Hacer, Verificar y Actuar. Cada una de estas etapas han sido fundamentales para dar solidez a este planteamiento de mejora, ya que se establece la creación de nuevos indicadores de gestión, reestructuración del proceso de abastecimiento y cambios en la modalidad de adquisiciones de inventario, al establecer un nuevo método que sea más adaptable a la demanda en comparación al método JIT que ha estado mal implementado desde el año 2024. Through this thesis, a comprehensive improvement proposal is presented for the supply process of the company Vermeer Chile SpA, focused on improving the existing gap with the management indicators of the Sociedad Quimica y Minera (SQM Industrial) client due to the lack of efficiency in the deliveries. To identify the root cause of the problem, a criticality analysis was generated to observe and focus efforts on establishing concrete solutions to mitigate the negative consequences in economic and prestige terms for Vermeer Chile. The proposal focuses on three fundamental pillars: 1. Evaluation and selection of new suppliers that guarantee the quality and punctuality of the deliveries. 2. Restructuring inventory management through the implementation of a probabilistic EOQ model that considers the variability of demand and delivery times. 3. Expansion of the warehousing infrastructure to optimize storage and material handling. The improvement methodology applied in this research is the Deming cycle in its four dimensions: Plan, Do, Check and Act. Each of these stages has been fundamental to give solidity to this improvement approach, since it establishes the creation of new management indicators, restructuring of the supply process and changes in the modality of inventory acquisitions, by establishing a new method that is more adaptable to the demand in comparison to the JIT method that has been poorly implemented since 2024.
